Roof repair is often the right answer. Roof replacement is sometimes the right answer. Knowing which is which is 90% of avoiding wasted money. Here are the seven signals we look for on every inspection.
1. Age past 20 years
If your roof is architectural asphalt over 20 years old, you're on the back half of its life. Repairs are still reasonable until 25, but plan for replacement inside the next 5 years and budget accordingly.
2. Granule loss in gutters
Handfuls of shingle granules in your eavestrough or on the ground below downspouts is the roof telling you its wear layer is gone. Once granules go, UV degrades the asphalt directly and life shortens rapidly.
3. Curling or cupping shingles
Visible from the ground — shingles that no longer lie flat, edges lifting, corners curling upward. This is asphalt shrinkage from age and UV. Not repairable; only replaceable.
4. Multiple leak points
One leak is a repair. Three leaks in different areas is a system failure — the underlayment has aged out and water is finding whatever weakness it can. Patch-repair on a failing roof is throwing money away.
One clue for whether you have a system failure vs. a single leak: check the attic during heavy rain. Multiple wet spots on rafters or insulation in different bays means the roof is at end-of-life.
5. Sagging ridge line
Sight along the ridge from the ground. If it's not straight, you have decking issues underneath — usually from years of moisture soaking into the plywood. This is structural, not surface. Requires tear-off, deck replacement, and re-roof.
6. Interior staining across multiple bays
Water staining on ceilings, upper walls, or on rafters visible in the attic. Multiple stain locations means multiple failure points, which means the roof system has aged out.
7. Ice dam damage
If you've had repeated ice dam issues, the problem is not just the roof — it's ventilation and often insulation. But once ice dams have lifted shingles from below and forced water under them, the roof needs full replacement, not spot repair.
If a contractor tells you they can patch these problems for a small fraction of a replacement quote, get a second opinion. Repair is legitimate for small localized issues; it's not legitimate for whole-roof aging.
